The proof problem is attribution. Customer leaders see AI lifting CSAT and cutting handle time but cannot translate those improvements into financial outcomes. “Handle time down 18%” needs to become “cost per contact reduced by £X” before it lands with a CFO.
CX metrics at Level 3 and Level 5 are virtually identical: 70% conversion improvement at Level 3, 69% at Level 5. But measurable ROI is 39% at Level 3 and 76% at Level 5. Governance is not improving the AI, it is making its output countable.
63% of customer leaders report shadow AI as common, the highest of any function. Ungoverned AI in customer-facing workflows reaches customers often at the moment of highest frustration.
They translate CX metrics into financial outcomes before presenting to the executive team. And they have IT in the measurement loop in the data infrastructure that makes CX outcomes attributable, not in deployment decisions.
CEO/C-suite ownership delivers the highest ROI (55%). The consistent characteristic of high-ROI CX programmes is IT involvement in the measurement and reporting layer.
