CX AI Benchmark & Playbook 2026

Downloads | AI playbooks, Customer and CX leaders

This operator report is written for CCOs, CX Directors, Heads of Customer Service and Heads of Contact Centre inside UK mid-market organisations.

Eighty-one per cent of UK mid-market customer functions have AI deployed, but only 45% can translate operational improvements into the financial language their CFO needs. The customer function sits on the richest performance data of any function, yet the proof gap is widest here.

This report shows where your function benchmarks against 158 peers and what the top quartile do differently.

Want the headline findings first? Read the free summary: How UK customer service teams use AI.

The headline numbers

81% of customer functions have AI deployed; 68% describe themselves as in momentum or all-in
45% report measurable AI ROI despite the richest operational data of any function
76% measurable ROI among CX functions at Level 5 governance maturity
37pp ROI difference between Level 3 and Level 5, with identical underlying CX metrics at both levels
63% report shadow AI as common — the highest rate of any function
158 CCOs, CX Directors, Heads of Contact Centre, Customer Service Directors in the benchmark

What’s inside the report

  • Section 1: The customer function is one of the most active and least well-governed AI functions in the UK mid-market
  • Section 2: The proof gap: CX metrics are moving but ROI attribution is not
  • Section 3: Governance maturity determines whether CX improvements show up as measurable ROI
  • Section 4: Shadow AI in customer operations reaches customers before IT knows it is running
  • Section 5: What the top quartile of customer functions do differently

Who this report is for

This is an operator benchmark and playbook for in-house function leaders. CCOs, CX Directors, Heads of Customer Service, Heads of Contact Centre, and senior customer operations leaders running customer-facing functions inside UK mid-market organisations. A sell-side companion report “AI in Customer Experience for AI Vendors: UK 2026″ maps the same data for CX AI vendors and is available at aiblmedia.com/downloads/ai-in-customer-experience-uk-2026-vendor/.

Top job titles surveyed

Chief Customer Officers, CX Directors, Customer Service Directors, Heads of Contact Centre, Customer Success Directors, Heads of Customer Operations. n=158 in the Customer segment of the wider n=755 UK mid-market base.

Methodology

Online survey of 755 senior decision-makers at UK mid-market organisations (£50m–£500m revenue), fieldwork January–March 2026. The Customer / CX segment (n=158) is the source for all segment-specific findings. Cross-function comparisons use the full UK valid base. Published by aibl Media in partnership with Executive Summary. Part of the State of UK AI Adoption 2026 series.

Frequently asked questions

Why do CX leaders struggle to prove AI ROI?

The proof problem is attribution. Customer leaders see AI lifting CSAT and cutting handle time but cannot translate those improvements into financial outcomes. “Handle time down 18%” needs to become “cost per contact reduced by £X” before it lands with a CFO.

What is the Level 3 finding in CX?

CX metrics at Level 3 and Level 5 are virtually identical: 70% conversion improvement at Level 3, 69% at Level 5. But measurable ROI is 39% at Level 3 and 76% at Level 5. Governance is not improving the AI, it is making its output countable.

Why is shadow AI highest in customer operations?

63% of customer leaders report shadow AI as common, the highest of any function. Ungoverned AI in customer-facing workflows reaches customers often at the moment of highest frustration.

What do the top quartile of CX functions do?

They translate CX metrics into financial outcomes before presenting to the executive team. And they have IT in the measurement loop  in the data infrastructure that makes CX outcomes attributable, not in deployment decisions.

What ownership model works best for CX AI?

CEO/C-suite ownership delivers the highest ROI (55%). The consistent characteristic of high-ROI CX programmes is IT involvement in the measurement and reporting layer.

How do I benchmark my CX AI programme?

Download this report for the full CX AI benchmark: ROI by governance level, shadow AI by approval speed, ownership model comparison, and the 90-day playbook for each governance level.

Can I cite the data in a presentation or report?

Yes. Use: “aibl Media, State of UK AI Adoption Survey 2026, Customer segment n=158, full base n=755, Jan–Mar 2026.”
